Planning an Industrial Shutdown That Finishes on Time

Planning an Industrial Shutdown That Finishes on Time

Most shutdown overruns are decided weeks before the plant stops. Here is the preparation that keeps a turnaround inside its window.

A shutdown is won or lost in planning. By the time the plant is cold, the work list should be frozen, the critical path agreed, spares on site and every trade briefed on their sequence. Teams that start planning at the shutdown door invariably overrun.

Begin with the work list. Every item should be justified, scoped and estimated, with a clear owner. Items that can be done while running should be taken off the list entirely — shutdown hours are the most expensive hours in the maintenance year.

Next, build the critical path. Identify the longest chain of dependent tasks and protect it; everything else can be resourced around it. Where two trades need the same space, sequence them explicitly rather than hoping they will sort it out on the day.

Finally, confirm materials. A shutdown stalled waiting for a gasket set is a failure of procurement, not of engineering. Verify physical receipt of every critical item before the plant comes down, and hold contingency stock for the fasteners and seals that are always found damaged on strip-down.
